Backlog

The capture pool in front of a board's stories: one-line items, recorded first and groomed later. A backlog item becomes a story only at grooming — outcome stated, acceptance criteria written, points estimated, dependencies known (the Definition of Ready). Until then it may stand unestimated; the estimate lands at pull-in.

Each board's kanban/backlog.md holds its open captures and its promoted list (the capture's line is replaced by the story ID it became). Retro action items enter here first.

Notes

An aging unestimated backlog is a grooming measure, not drift: the sweeper reports it, the planner and scrum master groom it.
